Varun Sood Top-Executive

Most organizations can describe their transformation agenda clearly. Very few land it. I've spent 20+ years sitting with that gap — 10+ years at McKinsey designing transformations across financial services, insurance, pharma and energy, and 4 years at Investcorp owning one. As Principal at a $63Bn global alternative investment manager, I don't advise on change. I'm accountable for it. That distinction shapes everything about how I work. When you own outcomes — not recommendations — you make very different decisions. You build AI strategies that produce 20+ live use cases across 10 lines of business, not decks that describe what AI could do. You compress a 6-month IRR analysis to 4 weeks because the business needs it, not because it makes a good case study. You fix first-time-right outcome in client payment accounting process improved from ~40% to 95%+ in 3 months because failure has a real cost attached. At McKinsey, I saw what delivering transformation looks like — 7% C/I reduction for a public sector bank, 750+ Cr APE in Year 1 of an insurance overhaul, 190+ Cr cash released through S&OP, 125 Cr in procurement savings. At Investcorp, I learned what it takes to actually own it and live it end to end — a $5Mn+ data governance investment thesis built and approved at ExCom level, a $340K ERP business case delivered in 8 weeks, an AI bot that now clears 82% of invoices with zero human intervention. The thread running through all of it: I build things that keep working after I step back. Not programmes that need a consultant in the room. Systems, governance and habits the business owns independently. I work at the intersection of AI strategy, data architecture, operating model design and commercial delivery — across investment management, banking, insurance and industrial sectors. I've operated in board rooms and on factory floors. I understand what a CXO needs to hear and what a frontline team needs to do. I'm always open to a good conversation — whether that's about a problem someone is trying to solve, a market someone is trying to understand, or an opportunity that's genuinely interesting and worth investing time.
